What Your Kitchen Contractor Won't Tell You — And What You Must Know Before Signing Anything

You've done your research. You've shortlisted contractors. You've received quotes. And now you're sitting with two or three documents, trying to figure out which one to trust and whether the numbers actually make sense.
This is the moment most kitchen renovations start going wrong.
Not because the contractors are dishonest. Most aren't. But because a kitchen renovation quote is not a complete picture of what your renovation will cost. It is a snapshot of what the contractor has chosen to include — and what they've chosen to include is almost never everything.
Understanding how to read a quote, what to look for, and what questions to ask before you sign anything is the difference between a renovation that stays on budget and one that quietly doubles in cost before it's finished.
Here's what you need to know.
A Quote Is Not a Contract
This is the first and most important thing to understand — and most homeowners don't realise it until it's too late.
A quote is an estimate. It is the contractor's best assessment of what the work will cost based on the information they have at the time of quoting. It is not a legally binding commitment to complete the work for that price.
A contract — a proper, signed, detailed scope of work document — is what protects you. And most residential kitchen contractors in India do not provide one unless you specifically ask for it.
The difference matters enormously. Without a signed scope of work, every decision made during the renovation is subject to verbal agreement — which means every change, every addition, and every "while we're at it" moment becomes a negotiation that you are almost always on the losing side of.
Before you sign anything or pay any advance, ask for a written scope of work that includes: a complete list of every item being supplied, the specific brand and grade of every material, the payment schedule tied to completion milestones, and a timeline with start and end dates.
If a contractor is reluctant to provide this, that reluctance is information.
The Line Items That Are Always Missing
Every kitchen renovation quote has line items — cabinets, countertop, hardware, labor. What most quotes don't include — deliberately or by oversight — falls into predictable categories.
Electrical work is almost always quoted separately or not at all. New points for appliances, under-cabinet lighting circuits, dedicated lines for high-draw appliances like ovens and dishwashers — none of these typically appear in a standard kitchen quote. When the electrician arrives on site and the additional points are needed, they are charged separately, often at rates that weren't discussed in advance.
Civil work — breaking walls, moving plumbing, patching, waterproofing — is consistently underquoted or excluded entirely. If your renovation involves moving the sink, relocating a drain point, or any structural change, get a separate detailed civil quote before committing to anything.
False ceiling and lighting fixtures are frequently absent from kitchen quotes even when the renovation plan clearly requires them. The quote covers the cabinets. The lighting that makes those cabinets look the way they do in the reference images you showed the contractor? Separate quote. Separate contractor. Separate conversation.
Finishing work — painting after installation, touch-up work, cleaning, removing debris — is often assumed by the homeowner to be included and assumed by the contractor to be excluded.
None of these omissions are necessarily dishonest. But none of them are accidental either. Get everything in writing and get it itemized before you sign.

How to Compare Two Quotes Correctly
Most homeowners compare quotes by looking at the bottom line number. This is the least useful way to compare quotes — and the one most likely to lead you to the wrong contractor.
A lower total number on a quote almost always means one of three things: lower quality materials have been specified, significant line items have been excluded, or the labor rates reflect inexperience or corners being cut on site.
The correct way to compare two quotes is line by line, not total by total.
Start with materials. Are both quotes specifying the same grade of cabinet carcass material? The same brand of hardware? The same thickness of countertop? A quote that specifies 18mm BWR plywood for the carcass is not comparable to a quote that specifies 12mm commercial ply — even if the cabinet dimensions are identical. The difference in durability over ten years is significant. The difference in price today might be 15–20%.
Then look at what's included versus excluded. Make a list of every line item in the more detailed quote and check whether the same line item appears in the simpler quote. Every missing line item in the cheaper quote is a cost that will appear later — either as an addition during the renovation or as a problem you'll live with after it.
Finally look at hardware brands. Hinges and channels from Hettich or Blum are not the same as unbranded hardware from a local market. The price difference is real. So is the performance difference over five years of daily use.
The Payment Schedule Red Flags
How a contractor structures their payment schedule tells you a great deal about how they manage their business — and how much risk you're taking on.
A payment schedule that asks for 70–80% of the total cost upfront is a red flag. It removes your leverage entirely. Once the money is paid, your ability to hold the contractor accountable for quality, timeline, and completeness is dramatically reduced.
A reasonable payment schedule for a kitchen renovation looks something like this: 20–30% on signing to cover material procurement, 30–40% on commencement of installation, 20% on completion of installation, and the final 10% on your sign-off after snagging is complete.
That final 10% retention is important. It is your leverage for getting snagging items — the small issues that always exist at the end of any renovation — addressed properly. Contractors who have received full payment have significantly less motivation to return for touch-ups than contractors who are still owed money.
Never pay the final amount until you are genuinely satisfied with the finished work.
The Questions to Ask Before You Sign
These are the questions most homeowners never think to ask — and the answers will tell you more about a contractor than any reference check:
Who actually does the on-site work — your team or subcontractors? Many contractors who present themselves as established businesses subcontract the actual installation work. The quality of subcontracted labor is variable and the contractor's control over it is limited.
What happens if the timeline slips? Is there any penalty clause or compensation mechanism? Most residential contracts have none — which means a six-week timeline that extends to twelve weeks has no consequence for the contractor and significant consequence for you.
What is the warranty on the installation work? Materials often carry manufacturer warranties. The installation work — the quality of the fitting, the alignment of the cabinets, the smoothness of the drawers — typically carries whatever warranty the contractor is willing to offer verbally. Get it in writing.
What is the process for changes during the renovation? Every renovation involves changes. Understanding how changes are priced and approved before work begins prevents the most common source of renovation disputes.
One More Thing
The best contractor relationship is one where expectations are clear before work begins — not negotiated under pressure while the kitchen is half-demolished and you're cooking on a camping stove in the living room.
The time you invest in reading quotes carefully, asking the right questions, and getting everything in writing before signing is the single highest-return investment you can make in your kitchen renovation.
